How to Build a Simple Sales System Before You Hire a Sales Team

A salesperson is a multiplier, not a magician. If there's nothing to multiply, they will politely burn your cash and quit in six months. Build the system first.

Why hiring sales too early can backfire

A new hire needs an offer that closes, a target buyer who answers, and a follow-up rhythm that works. If you haven't proven those yourself, you're not hiring sales — you're outsourcing your R&D.

What a simple sales system includes

The minimum viable sales system
  • A written one-sentence offer
  • A defined ideal customer profile
  • A place where leads live (even a spreadsheet)
  • A follow-up cadence you can run in your sleep
  • A tracked conversion number

How to define your offer

Write it in this shape: "I help [specific buyer] [specific outcome] through [specific method] in [specific timeframe] for [specific price]." If any bracket is fuzzy, tighten it before you go further.

How to track leads

You need three columns at minimum: name, source, next step. A spreadsheet is fine for your first 100 leads. A CRM helps after that. Skip the fancy tools until you have data worth organizing.

How to follow up without feeling annoying

Follow-up is only annoying when it's about you. It's welcome when it's about them. Reference something they said, share something useful, then ask for the next step. Repeat every 5–7 days until you get a yes, a no, or a specific later date.

How to measure what is working

Track weekly
  • New leads by source
  • Conversations booked
  • Proposals sent
  • Sales closed
  • Dollar amount closed

When it is time to hire sales support

Hire when you've personally closed at least 20 sales with your system, you're saying no to inbound because you're overwhelmed, and your close rate is stable enough to teach. Not before.

Frequently asked questions

When should a founder hire their first salesperson?+

After 20+ personal closes, a stable close rate, and enough inbound that you're actively saying no. Hiring before that hides the real problem.

Do I need a CRM to have a sales system?+

No. A well-run spreadsheet with name, source, last touch, and next step outperforms a badly configured CRM every time.

What's the fastest way to increase close rate?+

Tighten the offer sentence, then add a single scheduled follow-up 72 hours after every first conversation.
